It's always pretty hard to say with something like this. I agree that this 
looks pretty dirty, but that's probably normal. The tell-tale sign of an active 
leak is places where the normal grunge has been washed away. There are some 
signs of this in your photo.

Did you wipe off the face of the seal and its boss? I'm wondering if it washed 
itself clean or if you helped it.

Look at the lip on one of your new seals. You'll notice that it comes to a 
point, so that it actually contacts the TC in a thin circle. Check the contact 
area on the TC; if it is rough in any way, then this may be what damaged the 
seal. Look at the lip on the old seal: Just from normal wear, the old seal will 
have a flat worn on it. If that lip has worn down too far, then it will have 
worn thru to the garter spring inside which energizes it. If that has happened 
it is clearly dead. It's probably worth replacing the seal regardless.

The thing that bothers me is your observation that it starts to leak rapidly 
after it has warmed up. I'm just not sure what would cause that.

Just don't get anything inside the TC or the final drive. I believe the flange 
you can see in the photo is iron, so you want to leave it oily, just to hold 
down the rust. It's probably still a good idea to clean it off anc inspect it 
carefully for cracks.
