[T3] Brake Bleeding - Soft Brake Issue

I've got this problem that I assumed was just air in the brake lines  
but I can't seem to fix it with my poor man's brake bleeding.

My brakes work great on the 2nd push, the first one seems not to do  
much at all, the 2nd time its great.  I tried doing a quick bleed but  
that was just me working alone soooo it's probably not the best.  All  
my rear wheel cylinders seem to be good, I've replaced the rear ones  
a while back because they were leaking.

Any tips for a relative car novice?
